Marketing Systems for E-commerce & Retail Brands

Every ad platform grades its own homework. Meta claims a sale, Google claims the same sale, and your finance report tells a third story. We build the marketing data stack that gives e-commerce brands one version of the truth, then coach your team to run it.

Where it breaks

The problems we see over and over.

Every platform grades its own homework

Meta claims the sale. Google claims the same sale. Add up the platform dashboards and they report more revenue than your store took in, so nobody trusts any of the numbers.

Promo calendar chaos

Merch plans the sale, marketing hears about it late, and the team scrambles to rebuild campaigns by hand. Every promo becomes a fire drill.

Mornings lost to reporting

Someone spends the first two hours of every day copying numbers from five dashboards into a spreadsheet. It is stale by lunch.

Spend that ignores inventory

Ads keep pushing a hero product that sold out yesterday. Merch systems and marketing systems do not talk, so the waste runs until a human notices.

How this plays out

The pattern, up close.

Picture a Monday morning at a growing online brand. Merch is loading the holiday promo, ops flags that the hero product is running thin, and the marketing lead opens five dashboards to answer one question: did we make money this weekend? Meta says one number, Google says another, the storefront says a third, and the platform numbers added together are bigger than what the store actually took in. By the time someone reconciles it all in a spreadsheet, the week's budget calls are already a day late.

The usual fix is a hire or a tool, and both disappoint for the same reason. The tool ships a slick dashboard nobody trusts, because underneath it still runs on platform-reported revenue, the numbers that inflate themselves. The hire becomes the person who babysits the spreadsheet, and when they take a vacation the reporting stops. None of it touches the real problem: your ad data, order data, and inventory data live in systems that never agreed on definitions in the first place.

With the system in, the trading report lands before standup, built from your actual orders. Blended ROAS, profit after product costs, yesterday's top movers, one page, one version of the truth. When a promoted product stocks out, an alert fires that day instead of the waste surfacing at month end, and promos stop being fire drills because campaign builds run off a shared calendar everyone can see. Your team stops assembling numbers and starts acting on them.

What we do about it

Audit · Build · Coach

A marketing operations audit

We map how data moves from your ad platforms, storefront, and order system, and find exactly where the truth breaks. You get a dollar-weighted plan you keep whether or not we build it.

Blended reporting built on order data

We reconcile platform-reported numbers against actual orders, so you see blended ROAS, meaning return on ad spend across all channels combined, plus contribution after product costs. One source of truth, per channel and per product.

A daily trading report that writes itself

Yesterday's revenue, spend, blended ROAS, and top movers, delivered every morning before standup. Nobody builds it by hand again.

Alerts that triage themselves

When a promoted product stocks out, when budget pacing drifts, or when tracking breaks, the system flags it and routes it to the right person. Waste gets caught in hours, not at month end.

A team coached to run it

We train your marketers on the system with a weekly documented cadence until it runs without us. You own every dashboard, alert, and naming convention.

Systems like these run under $100M+ in managed spend, for brands you know in outdoor, Western, industrial, and agricultural retail. Every dashboard, alert, and naming convention stays in accounts the client owns.

The first 30 days

What actually happens after you say go.

01

Weeks 1-2: Access and the audit

We get read access to your ad accounts, storefront, analytics, and order data, then trace how a single sale moves through each one. We reconcile what the platforms claim against what your store actually shipped, and we clock how many hours your team spends assembling numbers by hand. Every gap gets a dollar figure attached.

02

Weeks 2-3: The plan and the first fixes

You get a plan ranked by what each problem costs you, not by what is easiest to build. The first fixes ship the same week: tracking repairs, naming conventions that let reports assemble themselves, and the first cut of the blended report running on order data. You see real numbers before the month is half over.

03

Week 4: The rhythm starts

The daily trading report starts landing before standup, and alerts go live for stockouts, budget pacing drift, and broken tracking. We open the weekly coaching cadence with your team, working through the report together until reading it takes minutes. From here the system compounds instead of decaying.

Questions we get

Straight answers.

Do we need to replace our current tools?

Usually not. We build on the storefront, ad platforms, and analytics you already have, and the audit shows what stays and what goes. The goal is a system your team can run, not a new stack to learn.

What is blended ROAS and why does it matter?

Each ad platform reports its own return on ad spend, and they all claim credit for the same sales. Blended ROAS divides your total revenue by your total ad spend using your own order data. It is the one number the platforms cannot inflate.

Do you also manage the ads?

That is a separate service line, and many clients add it once the reporting layer is solid. This work stands on its own. Either way you own the accounts, the data, and the system.

What happens to the system if we part ways?

You keep all of it. Dashboards, automations, naming conventions, and documentation live in accounts you own. Nothing leaves if we do.

Is there a spend level where this makes sense?

Think of it as a cost threshold, not a spend threshold. If someone spends part of every day assembling reports, or a stockout can run ads for days before anyone notices, the waste already costs more than the fix. The audit puts a dollar figure on both so you can decide with numbers instead of a hunch.

We are heading into peak season. Is this the wrong time to start?

Peak is when broken reporting costs the most, so timing matters more than usual. Started early enough, the daily report and stockout alerts are running before the rush and pay for the disruption during it. If peak is already on top of you, we scope the audit and the highest-value alerts now and save the deeper build for the quiet weeks after.
